This week on the Retail Transformers podcast, we sat down with someone who has lived this cycle across decades of operating experience.
Kevin Ertell, former leader at Nike, Sur La Table, Borders, and Tower Records, joined us to talk about his new book The Strategy Trap: Why Companies Fail at Execution and How to Get It Right.
And what he shared is something every retail leader needs to hear.
“Most strategies fail later, not loudly.”
That line from Kevin stopped us in our tracks.
Because it’s true.
Strategies rarely implode in dramatic fashion. They erode slowly. Quietly. Invisibly. Long after the kickoff meeting. Long after the slide deck. Long after the applause.
And the early warning signs are always there.

Teams nodding along without truly understanding the strategy
Leaders mistaking agreement for commitment
Kevin has seen it all. And he’s spent years studying why execution breaks down even when the strategy is strong.
The Strategy Trap: What Leaders Miss
Kevin describes The Strategy Trap as the moment leaders fall in love with the idea of the strategy and forget the conditions required for humans to actually execute it.
It happens when:
Strategy is created in a small room
Operators aren’t involved early
Leaders assume understanding instead of validating it
Capacity is ignored
Communication is one‑way
Execution is treated as “the next phase” instead of part of the strategy itself
Kevin’s point is simple but powerful:
Writing the strategy is the first step of execution.
If you don’t build execution into the strategy from the start, you’re already behind.
The Six Cs: A Framework for Execution That Actually Works
Kevin’s book introduces the Six Cs, a framework built from interviews with more than 60 operators representing over a thousand years of operating experience.
The first three Cs set the stage:
Co‑creation
Bring the right people into the process early. Validate assumptions. Build alignment and commitment.
Clarity
If people can’t explain the strategy, they can’t execute it. Simplicity is not optional.
Capacity
You can’t “build the plane while flying it.” If teams don’t have the space to execute, the strategy will fail.
The next three Cs bring the strategy to life:
Communication
Not a one‑time announcement. A continuous, multi‑directional process.
Coordination
Execution requires orchestration across teams, functions, and incentives.
Coaching
Leaders must guide, support, and reinforce the behaviors the strategy requires.
It’s a system. And when one part breaks, the whole thing wobbles.
The Tree Stump Theory: Why Leaders Miss the Obvious
One of the most memorable moments in our conversation was Kevin’s “tree stump theory.”
Imagine walking into a conference room and seeing a giant tree stump on the table. You’d ask about it immediately. Someone explains why it’s there. The next day, you notice the tree stump, but you accept that it’s there.
But after a few days, you’d stop noticing it.
It becomes normal.
That’s what happens with strategy.
Leaders spend so much time with the strategy that they stop seeing the gaps, the assumptions, the missing pieces. But when the rest of the organization sees it for the first time, the tree stump is all they see.
And that’s where execution starts to break.
