There are moments in this industry when a single report captures the mood of the market so clearly that it becomes a line in the sand. Skai’s new 2026 State of Retail Media Report is one of those moments. When Casey and I sat down with Jeff Cohen from Skai ,and former Amazon Ads evangelist, we knew this conversation would set the tone for Season 6 of The Retail Razor Show.
Why leaders feel pressure to look certain even when everything around them is not
There’s a moment every retail leader knows well.
That quiet pause before a decision when the room is waiting for clarity and all you feel is uncertainty. It’s the part of leadership we rarely talk about. The part that doesn’t show up in performance reviews or leadership frameworks.
The part that makes even the most seasoned leaders wonder if they’re supposed to have all the answers. In our latest episode of the Blade to Greatness podcast, Steve Worthy gave that moment a name.
He calls it the Retail Leader Paradox.
And once you hear him describe it, you can’t unsee it.
The paradox every retail leader lives with
Steve Worthy is the founder of Worthy Retail Global and the host of the Retail Leadership with Steve Worthy podcast. Steve helps senior retail leaders simplify growth by focusing on clarity before action and purpose before performance. He teaches them how to slow down their thinking so they can speed up their results because clarity always beats chaos.
Through The Campus and The Forge Accelerator, Steve puts his leadership philosophy into practice. He helps retail leaders and founders define reality, lead with confidence, and build cultures where clarity drives results.
Steve’s team at Worthy Retail Global recently conducted a global leadership study with more than 600 retail leaders. The results were striking.
Across countries, brands, and levels of experience, leaders said the same thing:
“Everyone assumes I’m fine because I’m the leader. But I don’t always feel fine.”
They talked about the pressure to project confidence. The fear of being wrong. The belief that they should already know everything. And the reality that many don’t have anyone they can talk to about it.
This is the paradox.
Leaders are expected to be certain even when they’re leading through uncertainty every day.
Certainty is not the absence of uncertainty
One of my favorite moments in this conversation came when Steve shared a lesson from his military days.
His commanding officer told him:
“Even in uncertainty, a leader must be certain.”
Not certain about the outcome. Not certain about having all the answers. But certain in how they show up. Certain in their presence. Certain in their communication.
Certain in their commitment to defining reality for their teams.
Retail leadership demands this more than almost any other industry. New initiatives. New disruptions. New expectations. Sometimes all in the same week.
And yet, as Steve reminds us, certainty doesn’t mean perfection.
It means clarity before action. Purpose before performance. Honesty before ego.
The courage to be vulnerable
One of the most powerful themes in this episode is vulnerability.
Steve shared how he learned to be vulnerable as a leader only after realizing he couldn’t grow without it. And once he embraced it, something shifted.
People stepped in. Mentors appeared. Coaches helped him see what he couldn’t see on his own.
He calls them functional mentors.
People who help you with specific parts of leadership: operations, diplomacy, communication, talent, decision making.
Not one mentor. A network. Because leadership is too complex for a single guide.
The truth about leadership development
Steve said something that every leader needs to hear.
“You have to make the investment in yourself first.”
Organizations can support you. They can train you. They can develop you within their framework. But they cannot build the leader you’re meant to become.
That part is on you.
And it’s one of the most empowering messages in this episode.
Why this conversation matters right now
Retail leaders are navigating more uncertainty than ever.
Economic shifts. Talent challenges. Constant disruption. And the expectation to stay steady through all of it.
This episode is a reminder that you’re not alone.
That uncertainty is not a flaw.
That vulnerability is a strength.
And that leadership is a skill you build, not a role you inherit.
If you’ve ever felt the weight of the Retail Leader Paradox, this conversation will resonate deeply and make you think about your leadership future.
