Building the Foundation for Innovation with Andy Laudato
Innovation in retail is often painted as glamorous. We picture AI‑powered stores, apps that anticipate customer needs, or futuristic experiences that grab headlines. But as Andy Laudato, COO of The Vitamin Shoppe and author of Fostering Innovation, reminded us in our latest Blade to Greatness podcast episode, the real story of innovation begins in a far less glamorous place: the foundation.
Andy joined Ricardo Belmar and Casey Golden to share his hierarchy of IT needs, a framework modeled after Maslow’s pyramid. His message was clear, retail leaders cannot innovate successfully until they’ve earned credibility by mastering the fundamentals.

Andy’s analogy is powerful. Just as Maslow’s pyramid begins with basic survival needs, his hierarchy starts with keeping the lights on.
Registers must ring, networks must stay up, and data must be accurate.
Without this stability, CIOs lose credibility instantly.
“It’s job number one. You’re not going to win awards for it, but it’s the expectation of the job. And if you fail, you lose trust immediately.”
From there, leaders must run lean and efficient operations.
Andy explained that credibility comes not only from uptime but also from managing budgets wisely, negotiating contracts effectively, and continuously improving processes.
Only after building this stability can IT leaders move up the pyramid to create value.
Projects that deliver ROI, whether through automation, better replenishment, or improved analytics, free up resources for innovation. And when leaders prioritize projects with clarity, they avoid the trap of spreading teams too thin.
“Clarity about what is number one is so critical. If you don’t know which project matters most, you’ll never deliver on time or on budget.”
Innovation Without the Press Release
One of Andy’s most memorable points was that innovation doesn’t always need to be flashy.
As Casey pointed out in response to Andy, “Innovation doesn’t require a press release.”
“Sometimes boring is sexy. Saving money, improving processes, and building trust, those are innovations too.”
This perspective reframes innovation as a discipline rather than a headline. It’s about creating conditions where transformation can thrive, not chasing the next shiny object.
Andy also cautioned against skipping foundational steps. He shared how poor data quality undermines AI initiatives, turning them into “faster messes” rather than solutions. For retail leaders eager to embrace AI, his advice was simple: fix the data first.
