If you’ve spent any time in retail over the last decade, you’ve probably heard some version of this sentence: “Everything is digital now.” Which is adorable. Because while everyone was busy chasing clicks, Primark quietly walked into the US market, looked around, and said: “Nah… we’re good. We’ll take the stores.”
Meet Your New Coworker: Agentic AI
Let me start with a simple question that should make every marketer sit up a little straighter:
What happens when AI stops assisting you and starts making decisions for you?
If your first reaction was “Wait… what kind of decisions?” then congratulations!
You’re exactly where most retail and CPG marketers are right now.
In our latest episode of The Retail Razor: Data Blades podcast, we wrapped up our three‑part series with Incisiv’s Dave Weinand and Adobe’s Bruce Richards, and this one dives straight into the deep end of the AI pool. Not the inflatable kiddie pool where GenAI writes product descriptions. The big pool. The one with autonomous systems doing real work.
And yes, it’s happening faster than anyone expected.
The Big Shift: From Assistive AI to Agentic AI
For years (yes, it’s now officially years, plural!), GenAI has been the friendly helper.
It wrote emails. It drafted social posts. It translated product descriptions. It made marketers feel productive without threatening anyone’s job security.
But now we’ve entered the era of agentic AI — systems that don’t just suggest actions but actually take them.
Bruce put it perfectly in the episode:
“Agents will take on more narrow, well‑defined domains end‑to‑end, while humans focus on strategy, rules, and exceptions.”
Translation:
AI handles the grind. You handle the thinking.
Honestly, not a bad deal.
Why Most Brands Are Still Stuck in Pilot Mode
Here’s the twist.
Even though GenAI can boost content production by nearly 50 percent, most brands are still tinkering in pilot mode.
Why?
Because scaling GenAI requires something far less glamorous than AI itself:
Governance
Process.
Change management
Dave summed it up with a sigh that feels it could practically reach through the microphone and grab you by the ear:
“Pilots are great, but using GenAI as a tool versus an organizational transformation takes a lot.”
In other words, you can’t sprinkle AI on top of a 1996 workflow and expect magic. Just ask Casey about replacing tech stacks from the late 90’s!
Content AI vs Decisioning AI (Yes, They’re Different)
One of our favorite moments in the episode was when Bruce broke down the two types of AI marketers need to understand:
1. Content AI
“What could we say?”
Emails, product descriptions, social posts, images.
2. Decisioning AI
“What should we do next?”
For whom? On which channel? With what budget?
Decisioning AI is where agentic workflows start to emerge, and where marketers suddenly realize they’re not just creating content anymore.
They’re managing systems that act.
Low‑Risk Wins: Where Agentic AI Works Today
If the idea of autonomous agents still feels a little sci‑fi, don’t worry.
There are already safe, low‑risk use cases delivering real value:
Automated budget reallocation
Send‑time optimization
Replenishment nudges for CPG
Product tagging and data cleanup
Bid management for paid media
These are the tasks marketers love to hate.
The ones that eat hours and add little joy.
Agentic AI is very happy to take them off your plate.
The Governance Hot Potato
Here’s the part no one wants to talk about but everyone needs to:
63% of organizations have zero formal AI governance.
Which means one of two things happens:
Teams move too fast and take unnecessary risks
Teams move too slow because every idea triggers a legal review
Neither is ideal. Both are avoidable.
Bruce said it best:
“Governance is what lets you move fast and stay safe.”
And yes, someone will eventually have to hold the governance hot potato. Preferably without dropping it.
