If you’ve spent any time in retail, you’ve seen it happen. A strategy launches with excitement. The deck is polished. The messaging is tight. Leadership is aligned. Everyone feels the momentum. Then months later the results don’t match the promise. The energy fades. The narrative shifts. And suddenly the question becomes: What happened?
The Expectation Gap No One Can Ignore
There’s a moment in every research conversation where the data stops being numbers and starts being a wake‑up call. That moment came early in our discussion with Dave Weinand, Chief Customer Officer at Incisiv, on the latest episode of The Retail Razor: Data Blades podcast when he shared a stat that really surprised us.
Only 12% of retailers personalize more than 75% of the customer journey.
Consumers are moving faster than ever. Retail marketing teams are trying to keep up. And the gap between what shoppers expect and what brands deliver is widening at a pace that should concern every leader in the industry.
This episode kicks off a three‑part series with Incisiv and Adobe, diving into their State of Customer Experience in Retail and Consumer Goods research reports. In each episode we break down key findings that define the evolving role of marketing in retail and in consumer goods.
And the findings are clear. The old marketing playbooks are breaking down.
New pressures mean marketers need new playbooks if they’re going to close the expectation gap with customers.
Why Personalization Is Still Lagging
Dave put it simply. Consumers don’t experience brands in channels. They experience them as a single, fluid journey. But most organizations are still structured around silos that were built for a different era.
Digital. E‑commerce. Marketing. Store operations.
Each with its own data, KPIs, and priorities.
Meanwhile, shoppers are comparing every retail experience to the best digital interactions they’ve ever had. Netflix. Uber. Amazon. The bar keeps rising, and it’s rising fast.
The result is a personalization crisis. Not because retailers don’t want to personalize, but because their systems, structures, and data foundations weren’t built for the speed of today’s consumer.
Friction Still Kills the Journey
Two numbers from the research jumped out:
98% of customers abandon carts if checkout takes too many steps
92% say slow page loads are a deal breaker
These aren’t new problems. But they’re becoming more costly as consumer patience shrinks and expectations rise.
Dave made an important point. These aren’t just marketing issues. They’re cross‑functional challenges that require marketing, digital, e‑commerce, and IT to operate with shared dashboards and shared accountability.
Speed matters. Collaboration matters.
And the organizations that can act quickly will win.
Marketing Is Becoming a Revenue Engine
One of the biggest shifts the research surfaces is the pressure on marketing leaders to directly contribute to revenue. According to the study:
95% of retail marketing leaders are now expected to drive measurable revenue
79% say marketing owns more of the customer experience than ever before
This is a fundamental change.
Vanity metrics like impressions and reach are losing relevance. CMOs are being measured on customer lifetime value, loyalty, and revenue impact.
The creative side of marketing is now inseparable from the data side.
The art and the science have merged.
The Rise of the Technical Marketer
As Dave explained, the modern marketing team needs new skills.
SQL queries
A/B testing
Predictive modeling
Behavioral psychology
AI fluency
The next generation of marketers won’t just tell stories.
They’ll use data to shape them.
And as AI becomes more embedded in marketing workflows, the ability to train, guide, and govern AI systems will become a core competency.
This isn’t the future. It’s already happening.
Is Consumer Behavior Outpacing Execution?
Short answer: yes.
Consumers can shift expectations overnight. Retailers need months to reorganize, implement new capabilities, or roll out new systems.
But there are ways to close the gap:
Smaller, autonomous teams
Faster testing cycles
Continuous optimization
Clear ownership of the customer journey
And, as Dave emphasized, AI can accelerate all of this.
But only if the data foundation is ready.
Data Readiness Before AI Readiness
This might be the most important insight from the entire conversation. And you’ve been following any of the Retail Razor podcasts, you’ve heard this mantra before.
AI cannot fix bad data. It amplifies whatever you feed it.
And with 60 percent of retailers still operating with siloed data according to the research, the path to AI‑driven personalization starts with unifying the data foundation.
Snowflake. Databricks. Modern CDPs. These platforms exist for a reason. They’re becoming the backbone of customer experience.
AI may be the catalyst. But data is the prerequisite.
Where Retail & Consumer Goods Go Next
This episode sets the stage for a deeper exploration of data, AI, and the future of customer experience. And if the research tells us anything, it’s this:
The retailers who win will be the ones who move fastest to align their data, their teams, and their operating models around the customer.
Not the channel. Not the campaign. The customer.
That’s real organizational change, and most retailers and CG brands haven’t achieved success yet.
Only 10% of retailers are structured around the customer journey,
even though nearly double that say it’s the ideal.
In CPG, 33% say organizing by customer segment is ideal,
but only 20% are doing it.
